When AI Moves In, Your Org Chart Needs a Conversation

AI doesn’t just change what work gets done — it changes who needs to know what, who should make which decisions, and where expertise actually lives in an organization. Most leaders are managing this shift reactively, inside structures that were designed for a different era. This post explores two dimensions of that challenge: the organizational fragmentation that happens when different teams cluster around different AI tools, and the more personal question that many leaders are sitting with quietly — what exactly is my role when AI can do more of what I’ve built my career on?

The Conversation Most Organizations Haven’t Had Yet

When a new technology enters an organization, the first conversation is almost always about the technology itself. What does it do? What does it cost? Which tools should we use?

The second conversation — the one most organizations have too late, or not at all — is about what the technology changes about how the organization actually works. Not just workflows, but decision-making. Not just processes, but authority. Not just efficiency, but who is in the room, and why.

AI has been in most organizations long enough now that the first conversation is largely done. The second one is just beginning. And it’s more complicated than most leaders are prepared for, because it has two dimensions that need to be addressed together.

The first is organizational: how do you keep an institution coherent when different teams are developing different AI capabilities, using different tools, and building different mental models of what’s possible?

The second is personal: what does this change mean for the people who have built careers on capabilities that AI is now beginning to handle — including, and especially, the people at the top of the organization?

The Multi-Tool Problem: When Your Teams Are Speaking Different AI Languages

Here’s a scenario that is already playing out across organizations of every size.

Engineering is using Claude Code for agentic coding workflows. Marketing is running a different language model for content generation and audience analysis. Operations has built automations on Make or monday.com. Customer support is using Freshworks AI for ticket triage. Each team chose its tools based on its specific needs, and each choice was probably the right one.

Six months later, something quietly wrong has developed. Engineering talks about AI in terms of agents and codebases. Marketing talks about prompts and outputs. Operations talks about triggers and workflows. Support talks about deflection rates and resolution times. They’re all using AI — but they’re no longer speaking the same language about it, and they’re no longer making decisions from the same framework.

This is tool fragmentation. It’s different from the technology problem it appears to be. You don’t solve it by standardizing everyone on one tool — the different tools are often genuinely better suited to different functions, and forcing uniformity sacrifices real capability. You solve it by building what the tools themselves cannot provide: organizational coherence.

Tool fragmentation produces three specific organizational risks that are worth naming directly:

None of these risks require standardizing your tools to address. They require standardizing something else: your governance framework, your shared vocabulary, and the structures that move learning across teams. We’ll come back to what that looks like in Part 7 of this series.

A Small-Company Illustration of a Big-Company Problem

At WHIM, we made a tool switch recently. We moved from OpenAI to Claude as our primary AI model. It was a deliberate decision based on capability, cost, and fit for the work we do.

Here’s how that decision got made: it didn’t go through a committee. It didn’t require a proposal or a presentation or an approval chain. The person with the most expertise in how we actually use these tools made the call, demonstrated the results, and said what had been decided. The team adapted. The work improved.

That’s not recklessness. That’s what a flat, trust-based organization looks like when it makes a technical judgment call. The decision was made by the person closest to the work, validated by outcomes, and accepted because trust had been earned.

Now imagine that same decision in a 500-person organization. The same switch — same logic, same merit, same likely outcome — would require stakeholder alignment, budget approval, IT security review, change management planning, and probably a pilot program with a steering committee to oversee it. Not because those steps are wrong, but because at scale, the informal trust mechanisms that make small organizations agile don’t exist.

The question every growing organization has to grapple with is: how do you preserve the quality of that decision-making — fast, expertise-driven, validated by results — inside structures that were built for a different kind of control?

That’s not a rhetorical question. It has practical answers. But it requires someone in leadership to decide that the question is worth asking.

The Part Nobody Wants to Say Out Loud

There is another dimension to this conversation that affects every level of the organization but gets discussed most carefully — and most indirectly — at the top.

Rank-and-file employees are already having an open conversation about what AI means for their jobs. It’s visible, it’s reported on, it’s the subject of real anxiety in teams across every industry. Leaders are often in the position of managing that anxiety for others while carrying a version of it themselves.

Because here’s what’s true: the question “what is my value when AI can do more of what I do?” is not only a question for junior employees. It’s a question for CTOs who have built careers on technical judgment. For COOs who have built careers on operational expertise. For executives whose authority has historically derived partly from information advantages that AI is now distributing more broadly.

Acknowledging this isn’t weakness. It’s accuracy. And the leaders who acknowledge it honestly — rather than performing confidence they don’t feel — tend to navigate it more effectively.

What we consistently see is this: the leaders who thrive in this transition are not the ones who were least threatened by it. They’re the ones who got honest about what AI changes about their role — and then leaned deliberately into the capabilities it doesn’t replace.

What AI Doesn’t Replace, and Why It Matters More Now

AI is genuinely capable of an expanding range of cognitive tasks: analysis, synthesis, pattern recognition, code generation, writing, research, scheduling, and increasingly, autonomous multi-step workflows. The scope of what it handles well is growing faster than most forecasts predicted.

What it does not do — and what becomes more valuable as AI handles more of the routine cognitive work — is this:

  • Navigate genuine ambiguity. When there is no right answer in the training data — when the situation is novel, the values are in conflict, or the context matters in ways that can’t be fully specified — human judgment is still what the organization runs on.
  • Build and sustain trust. The relationships that hold organizations together — between leaders and teams, between organizations and clients, between people making decisions under uncertainty — are human relationships. AI can support them. It cannot replace them.
  • Set and hold values. An AI system will optimize for whatever objective it’s given. Deciding what that objective should be, and holding the line when results pressure you to change it, is a human responsibility.
  • Take responsibility. As we covered in Part 4 of this series, AI agents cannot be accountable. Accountability — the willingness to own outcomes, including the uncomfortable ones — remains irreducibly human.
  • Make the call when no one else will. In genuine crises, at real inflection points, in the moments when an organization needs someone to step forward with a decision rather than a recommendation, leadership still matters in ways that no tool can replicate.

The leaders who understand this clearly are not threatened by AI’s expanding capabilities. They’re clarified by them. When AI takes over more of the analytical and operational work, the work that remains is the work that most matters — and the leaders who do it well become more valuable, not less.

The ones who struggle are the ones who were deriving their authority primarily from information advantages or from control of processes that AI is now handling more efficiently. For those leaders, the transition requires something genuine: not just adopting new tools, but developing new answers to the question of what they’re actually there to do.

The Conversation to Have Before the Org Chart Evolves on Its Own

Organizational structures don’t usually change through deliberate design. They change through accumulated small decisions, tool adoption patterns, informal authority shifts, and the gradual realization that the structure on paper no longer describes how decisions actually get made.

AI is accelerating that process. Teams are developing AI capabilities at different rates. Authority is shifting toward whoever has the most relevant expertise for a given decision, regardless of where they sit on a chart. Information is moving faster than approval chains were designed to handle.

The organizations that navigate this well are the ones where leadership has the conversation proactively — about which decisions should be made where, what qualifications matter for different kinds of AI-related calls, and how the organization will stay coherent as its AI capabilities grow and diversify.

That conversation doesn’t have to produce a new org chart. It has to produce clarity. And clarity — about roles, about authority, about what good decision-making looks like in this environment — is what makes everything that comes next more manageable.
